MANAGEMENT / DECISION WORKSHEET

Five Questions Before Deferring Work

Andrew Yuan · Management tool · Discussion template

A discussion template developed from the management essay, with an illustrative entry. It is not a specific project record or a validated procedure.

Deferring work leaves a responsibility that keeps changing. Use this worksheet to make the trade-off explicit and give the next discussion a basis.

  1. Who bears the cost of delay?

Which commitments or dependencies change? When will the cost grow? Separate known impacts from unknowns; “low priority” is not an explanation.

  2. What resources and preparation must remain?

Identify minimum maintenance, verification, documentation and coordination. Define what stops. Keeping some work active does not preserve the original delivery commitment.

  3. Who decides, who tracks, and who needs to know?

The decision-maker owns the trade-off; a named owner tracks deferred work. They may be different people. Tracking responsibility does not grant authority to reallocate resources. List whose commitments need renegotiation.

  4. What change would make us reconsider?

Define observable triggers: a blocked dependency, unacceptable risk, or the prioritized investigation failing to reduce a critical unknown. A trigger starts a new discussion; it does not automatically restart work.

  5. When do we review, and with what evidence?

Set a date and convener even if no trigger occurs. Review both what the investment gained and what the delay cost. Update the decision and delivery expectations.

Version decision example: follow develop or keep stable?

An illustrative entry drawn from Andrew's version decision experience, not the original project record. Replace people, dates and verification scope with your own evidence.

What does each option cost?
Following develop brings features sooner but can add cross-repo dependency risks, behavioral failures and cross-team debugging effort. Keeping stable limits integration scope at the cost of later feature adoption.
Who decides, and when should the options be compared again?
The TL brings analysis and support needs. The Manager takes on resource decisions and external coordination. Revisit timing when a required feature cannot wait or candidate evidence improves. Another product's EA / RC / GA adoption informs the discussion; it does not guarantee suitability without verification on this device.

Your decision record

Edit the template, then copy, download or print the complete record. Save a draft to this browser if you want to return later. Nothing is sent or saved automatically; unsaved edits are lost when you reload, leave or change language.

Draft in this browser

Not saved.

One draft per language, saved only when you choose Save. It stays in this browser on this website, with no cross-device sync. Clearing browser data may remove it. On a shared device, anyone using this browser may access it. Download a copy if you need to keep it.

Mark missing information as “to confirm” and name an owner. Unknowns are not commitments. Longer records may print across multiple pages.

Limits of use

This discussion template develops the ideas in the management essay. It does not claim proven results in a specific project. It supports alignment, while domain evidence and team agreement remain necessary.

Content revision: — Added a loadable version decision example and replacement confirmation. The earlier illustrative entry remains separate. Printing uses the complete current editable record. Added manual browser drafts and text downloads; language drafts remain separate.
